How to run a 4-week engagement
Practical conventions that make milestone-paced 4-week engagements land cleanly.
Week 1 — kickoff well
The most expensive mistake is starting work before the scope is written down. Use Week 1 to make scope, goals, and decision rights legible to everyone before any analysis begins.
- One-page brief — objectives, in/out scope, success measures, timeline.
- Single owner per workstream — not committees.
- Cadence — weekly check-in plus async on slack/email.
Week 2 — find the signal
The diagnostic is the most leveraged work in a short engagement. Aim for 3–5 sharp findings, not 20 generic ones.
Week 3 — draft early
A rough draft on Day 1 of Week 3 is worth more than a polished one on Day 5. Get something on the page that the client can react to. Iterate from there.
Week 4 — land the plane
Reserve real time for the debrief. Final value comes from the conversation the deliverable enables, not the deliverable itself.
- Executive readout — 20 minutes max, decisions documented.
- Next steps — owners and dates, not "we'll figure it out".
- Hand-off — who owns the asset once you're gone.
