How to run an 8-week engagement
Practical conventions that make milestone-paced 8-week engagements land cleanly.
Weeks 1–2 — discover broadly
An 8-week engagement earns its extra time in discovery. Use the first two weeks to talk to more stakeholders, see more data, and surface more constraints than a 4-week sprint allows.
- Stakeholder map — sponsors, blockers, end users, adjacent teams.
- Current-state evidence — quant baseline plus qualitative themes.
- Scope contract — in/out, success measures, decision rights, cadence.
Weeks 3–4 — build the frame
The middle phase is where you pick the spine of the work. Pressure-test 2–3 framings before committing, then run the deep-dive analysis inside whichever frame holds up.
Weeks 5–6 — iterate the asset
The execution asset (playbook, model, blueprint) only gets sharp through reactions. Aim for two cycles of build → pilot → refine inside this phase, not one polished pass.
- Expert review — people who'll actually use the asset.
- Pilot or walkthrough — a real run-through, not a slide.
- Refinement log — what changed and why.
Weeks 7–8 — roadmap & hand-off
An 8-week engagement should leave a running roadmap, not just a deliverable. Reserve the final phase for adoption planning, executive readout, and a clean hand-off.
- Phased roadmap — near-term moves, mid-term work, long-term bets.
- Owners & dates — named, not "the team will".
- Governance — how decisions get made after you leave.
